August 2026, Utrecht, Netherlands: Packaging innovation is confronting a harder commercial test: a better material does not necessarily make a better packaging system. Packaging's next competitive advantage will be won at the system level, says FutureBridge. The global strategy and innovation consulting firm is strengthening its packaging innovation focus as materials, manufacturing, circularity, regulation and economics increasingly become one decision.

The trade-offs are already visible. Mono-materials may improve recyclability but affect barrier performance or machinability; downgauging can cut material use but raise damage risk; and reuse can shift cost into washing and reverse logistics. Add e-commerce, portion control and SKU complexity, and the issue quickly moves beyond material choice.

For leaders, the test is simple: can innovation run at scale, work with existing assets and improve economics without shifting costs elsewhere?

"A material can meet the sustainability brief and still be the wrong industrial decision," says Tanay Choure, Director, Mobility & Industrials, FutureBridge. "Once it reaches the converter and filling line, the questions become practical: Can we maintain speed and sealing performance? What happens to scrap? Can existing equipment handle it? What CAPEX is required? That is where the real economics become visible."

FutureBridge is focusing its packaging work on five decisions that are moving higher up the leadership agenda:

• Back the right material bets: test new structures against barrier performance, seal-window tolerance, puncture resistance, machinability and line compatibility before scale-up.

• Redesign the right formats: assess where e-commerce, on-the-go, shelf-ready, club/value and late-stage customization justify changes across primary, secondary and tertiary packaging.

• Raise asset productivity: target robotics, machine vision, automated changeovers, predictive maintenance and digital twins where they can materially improve OEE and throughput.

• Make circularity executable: evaluate mono-materials, PCR, reuse, refill and design-for-recycling against EPR requirements and actual collection, sorting and recovery infrastructure.

• Protect capital and margin: compare material yield, scrap, damage, changeover time, pallet utilization, logistics density, retrofit needs and CAPEX before deciding what to scale, partner for or stop.

Connected packaging adds another layer. GS1 Digital Link, NFC/RFID, smart labels and connected equipment are becoming more relevant where they improve traceability, compliance, sorting, recovery and operating visibility across the value chain.

"Packaging innovation creates value only if it can scale," states Pete Dulcamara, Partner, FutureBridge. "A promising new material must run reliably at commercial speeds, at the right cost, and ideally on the assets already in place. The real question is not whether the material works. It is whether the entire manufacturing system can make millions of packs economically and consistently."

That is why unit pack price is becoming an incomplete measure. Material yield, throughput, scrap, changeover losses, damage rates, logistics density and asset productivity increasingly shape the true economics of packaging. For leaders, the decision is less about what is technically possible and more about what should be scaled, what existing assets can absorb, where retrofit is enough and where new CAPEX is justified
