When Shekhar Natarajan took the stage at Bharat Mandapam in New Delhi last month, he did not arrive with the cautious language typical of corporate technology executives. He arrived with a provocation.

Natarajan is the founder and chief executive of Orchestro.AI and the inventor of what he calls Angelic Intelligence, a framework he describes as the next evolution of artificial intelligence. The central claim is straightforward, if ambitious: rather than regulating machine behaviour from the outside, it is possible to build machines that are inherently ethical from the inside.

The Problem He Is Trying to Solve
The critique Natarajan advances is directed at the architecture of contemporary AI systems, not at the intentions of those who build them. He points to documented failures: AI systems instructing users to add glue to pizza, generating confident but fabricated medical advice, producing inconsistent answers to identical questions. A further concern is what he describes as validation-seeking behaviour: systems optimised for user engagement rather than accuracy. The incentive, as currently structured, rewards responses that feel satisfying over responses that are correct.
Then there is transparency. Current AI systems, Natarajan argues, function as black boxes. A user may receive an answer but has no mechanism to audit the reasoning that produced it. Ask why a loan was denied, he suggested at the summit, and the answer is: the algorithm said so. No explanation. No accountability.

The Architecture of Angelic Intelligence
Natarajan's proposed alternative centres on what he calls the 27 Digital Angels - a suite of specialised AI agents, each embodying a distinct cross-cultural virtue: compassion, prudence, justice, wisdom, and others. These agents do not operate independently. They deliberate, debate, and reach decisions collectively, in a process designed to produce reasoning that is both consistent and auditable.
The framework is protected by a portfolio of over 200 patents. Its distinguishing technical claim is that virtue is embedded as a computational substrate - part of the system's foundational architecture - rather than added as a constraint layer after training. Virtues are the system, not guardrails bolted on afterward.
The design also addresses configurability. A hospital requires different ethical weighting than a legal firm or a consumer retail application. The Angelic Intelligence architecture allows organisations to adjust parameters at both foundation and application layers, while the virtue framework itself remains locked and immutable.
The result, Natarajan contends, is a system that is curated, wise, configurable, consistent, explainable, and open - properties he contrasts explicitly with the rigid, opaque, and inconsistently governed systems that currently dominate the market.
The Measure of Decisions
One of the more concrete components of the framework is what Natarajan calls the Human-Impact Score - a metric applied to every decision the system makes, designed to evaluate outcomes not solely on efficiency or user satisfaction, but on benefit to the human beings affected by them.
The practical stakes Natarajan invokes are deliberate: would you trust this system with your business reputation? With a critical life decision? With your children? The framing is not rhetorical flourish. It is the benchmark against which, he argues, all AI systems should be evaluated - and against which most current systems fall short.
A Biography Embedded in the Work
Natarajan's path to this argument is not a conventional one. He grew up in the second-largest slum in India, studying under street lights because his family had no electricity. His mother pawned her wedding ring for thirty rupees to pay his school fees. She stood outside a headmaster's office every day for an entire year to secure his admission.
He arrived in the United States with thirty-four dollars. Over the following two and a half decades, he built a career in Fortune 500 logistics and supply chain management, holding senior positions at Walmart - where he grew the grocery delivery business from thirty million to five billion dollars in revenue - and at Disney, Coca-Cola, PepsiCo, Target, and American Eagle. He holds degrees from Georgia Tech, MIT, Harvard Business School, and IESE.
Every morning at four o'clock, he practices classical Indian painting. He describes the discipline not as a hobby but as a methodology - a way of approaching complex problems with patience rather than speed. It is a frame he applies directly to his technology work.
