Chasefive Introduces the 'Marketing Productivity Paradox' to Explain the Hidden Cost Dynamics of AI
Chasefive Management has introduced the Marketing Productivity Paradox, a management concept examining why falling marketing production costs-accelerated by artificial intelligence-may not necessarily translate into lower overall marketing expenditure.The concept challenges a prevailing assumption surrounding AI investment: that making marketing faster and cheaper to produce will inherently make marketing less expensive to execute.
Instead, Chasefive argues that when productivity improvements enable organisations to significantly increase marketing output, the resulting competition for finite media inventory and audience attention can create new cost pressures elsewhere in the marketing system.
The Marketing Productivity Paradox describes a counterintuitive dynamic: the marginal cost of effective marketing can rise even as the unit cost of marketing production falls.

Productivity is increasing, but attention remains finite
The Marketing Productivity Paradox begins with a simple model of marketing expenditure comprising two fundamental components: the cost of production-the people, technology and resources required to create marketing-and the cost of media, or the resources required to carry those messages to their intended audiences.
Over recent decades, technology, globalisation and increased access to marketing skills have progressively reduced the unit cost of producing many marketing artefacts.
AI is expected to accelerate that trend significantly. Content, imagery, video, analysis, personalisation and campaign variants can increasingly be produced faster and at lower marginal cost.
However, Chasefive's analysis identifies a fundamental constraint: while marketing production capacity can expand rapidly, media inventory and audience attention cannot expand at the same rate.
As organisations increase their marketing output, more messages compete for a finite share of audience attention. Increased exposure can contribute to lower responsiveness, while maintaining effective reach can require greater frequency, broader distribution, more sophisticated targeting and stronger creative differentiation.
This creates what Chasefive describes as a reinforcing marketing cost causal loop:
Lower production costs → greater marketing output → increased competition for attention → lower audience responsiveness → greater media and production requirements → higher effective marketing costs.
Martech provides an early warning
Chasefive points to the evolution of marketing technology as an example of how productivity improvements can produce unexpected secondary costs.
Martech was initially positioned as a means of improving productivity and reducing reliance on expensive bespoke technology infrastructure. While these technologies substantially increased marketing capability, the subsequent proliferation of platforms, integrations and specialist requirements also contributed to increasingly complex marketing operating environments.
The Marketing Productivity Paradox proposes that AI could amplify this dynamic on a significantly larger scale.
As AI reduces the marginal cost of creating marketing output, organisations face a strategic choice: use those productivity gains simply to produce more, or use them to improve the economic effectiveness of marketing.
A new question for the C-suite
According to Emiliano Giovannoni, Founder of Chasefive Management and creator of the FAPI Marketing FrameworkTM, the distinction between production productivity and marketing effectiveness will become increasingly important as organisations expand their investment in AI.
"The question for executives shouldn't simply be how much more marketing AI allows their organisation to produce. It should be whether that additional production creates proportionate economic value."
Giovannoni said productivity improvements can become self-defeating when competitors respond to lower production costs by increasing output simultaneously.
"If every organisation gains the ability to produce significantly more marketing at a lower cost while competing for the same finite pool of audience attention, productivity alone does not create competitive advantage. It can intensify the competition for attention and move costs elsewhere in the marketing system."
The implication, Chasefive argues, is that organisations should evaluate AI investment against more than production speed, output volume or unit cost.
Marketing leaders should increasingly examine whether productivity gains translate into improved audience response and economic return, while monitoring the additional complexity, technology, media and resource requirements generated by higher levels of output.
From marketing productivity to marketing economics
The Marketing Productivity Paradox forms part of Chasefive's broader work on marketing management, resource governance and the economics of marketing execution.
The concept proposes a shift away from treating marketing productivity as an objective in itself and towards evaluating the relationship between productivity, attention and economic return.
For the C-suite, this means asking not only where AI can increase marketing productivity, but where it can eliminate unnecessary work, rationalise resources, improve decision-making and increase the economic effectiveness of marketing.
"The organisations that benefit most from AI may not ultimately be those that produce the greatest volume of marketing," Giovannoni said.
"The advantage will come from knowing what should be produced, what should not be produced, where resources create value and how AI can help marketing build stronger relationships with the right audiences within a predictable and scalable operating structure."
