Press release from: Makreo Research And Consulting

India's Hyperlocal Delivery Market Surges at 51.84% CAGR as

India's hyperlocal delivery market is entering a new phase of structural transformation, shifting from fragmented neighbourhood delivery networks toward a consolidated, technology-enabled logistics ecosystem powered by quick commerce platforms, dark stores, and data-driven fulfilment systems. Rapid growth in digital commerce, rising urban consumption, and deeper integration between online platforms and local retail are collectively redefining how goods move within cities and emerging urban clusters.

According to Makreo Research, the India Hyperlocal Delivery Market recorded an average order value (AOV) of INR 546.25 in FY2024, supported by a five-year CAGR of 51.84%, reflecting the accelerating adoption of rapid-delivery models across groceries, pharmaceuticals, personal care, and daily essentials. The expansion of micro-fulfilment centers, growing deployment of artificial intelligence for route optimization, and the strengthening of last-mile delivery networks are enabling platforms to significantly reduce fulfilment timelines. At the same time, leading e-commerce and quick commerce players are expanding dark store infrastructure across metropolitan regions and Tier-II cities to meet rising consumer expectations for faster and more reliable delivery.

Quick Commerce Emerges as the Fastest-Growing Segment of Hyperlocal Logistics -
India's hyperlocal delivery ecosystem has entered a rapid expansion phase driven by the rise of quick commerce, where platforms promise delivery of groceries and everyday essentials within 10 to 15 minutes.
Makreo Research estimates that India's quick commerce market could expand by 75-85% in 2025, supported by increasing urban demand for convenience-led consumption and a growing base of digitally connected consumers.

Large e-commerce platforms are accelerating investments in fulfilment infrastructure to support this growth. Amazon India deployed 10,000 electric delivery vehicles across more than 500 cities by late 2024 and began piloting ultra-fast grocery delivery through its "Amazon Now" service in Delhi.

Flipkart has also entered the segment through Flipkart Minutes, its dedicated quick commerce offering, which attracted more than 50 million unique users in its first year, with traffic reportedly doubling every two months as the company expanded its dark store footprint.
Meanwhile, established quick commerce platforms such as Blinkit, Swiggy Instamart, and Zepto continue to scale their networks of micro-fulfilment centers across major metropolitan regions, intensifying competition in India's fast-growing last-mile delivery landscape.

Dark Stores and Kirana Partnerships Form the Backbone of Hyperlocal Fulfilment -
India's quick commerce ecosystem has evolved around two dominant sourcing and fulfilment models: centralized dark stores and digitally integrated kirana partnerships.

Dark stores, dedicated micro-warehouses designed exclusively for online fulfilment, have become a key infrastructure layer enabling rapid order processing and dense inventory management.

Recent network expansions highlight the scale of infrastructure investments underway:
• Blinkit operates more than 1,300 dark stores nationwide
• Swiggy Instamart expanded its network from 705 dark stores in Q3 FY2025 to over 1,000 in Q4 FY2025
• Zepto surpassed 750 micro-fulfilment centers in 2025

Alongside dark store expansion, several platforms are strengthening partnerships with neighbourhood kirana stores to improve delivery coverage in Tier-II and Tier-III markets. Hybrid models combining centralized fulfilment and local retail partnerships are allowing platforms to expand geographic reach while maintaining delivery speed.

Reliance Retail's JioMart has leveraged more than 6,000 kirana partnerships, integrating WhatsApp-based ordering and sub-hour delivery services across smaller urban markets.

This dual fulfilment structure enables platforms to balance operational control and scalability. While dark stores offer inventory standardization and faster fulfilment speeds, kirana partnerships provide deeper market penetration in regions where building large fulfilment infrastructure may not be economically viable.

Competitive Dynamics Intensify with New Entrants and Alternative Business Models -
Competition in India's hyperlocal delivery market is intensifying as new entrants experiment with alternative business models aimed at improving platform economics.

Rapido recently expanded its food delivery platform Ownly across Bengaluru, introducing a zero-commission model for restaurants. Instead of charging restaurant commissions, the platform plans to generate revenue through customer delivery fees, positioning itself as a more transparent pricing alternative within the food delivery ecosystem.

At the same time, Reliance Retail is piloting a search-and-discovery platform across its retail chains to integrate offline shopping with digital ordering, strengthening omnichannel retail experiences.

These developments highlight the growing convergence between e-commerce platforms, traditional retail networks, and hyperlocal logistics infrastructure.

Regulatory Scrutiny and Workforce Challenges Shape Industry Outlook -
Despite strong growth momentum, India's hyperlocal delivery sector faces increasing regulatory and operational scrutiny.

Gig worker protests and policy discussions around labour protections have intensified debate around the sustainability of ultra-fast delivery models. India's gig workforce currently exceeds 12 million workers and is projected to double to nearly 24 million by the end of the decade, making delivery platforms one of the fastest-growing segments of the country's labour market.

New labour regulations expected to expand social security coverage and insurance protections for gig workers may increase operating costs for delivery platforms that historically relied on flexible labour structures.
Profitability pressures also remain significant. Industry estimates suggest that quick commerce platforms spend between INR 1,300 crore and INR 1,500 crore monthly on expansion, logistics, and promotional incentives, while operating margins remain narrow across food delivery and grocery segments.

Tier-II and Tier-III Cities Drive the Next Phase of Hyperlocal Delivery Expansion -
The next phase of growth in India's hyperlocal delivery ecosystem is expected to be driven by emerging urban markets.

India had more than 806 million internet users in early 2025, with a significant share of new digital adoption coming from Tier-II and Tier-III cities. These regions already accounted for 56% of India's e-commerce shoppers in FY2024, and their contribution is expected to rise to nearly 64% by FY2030.

Smaller urban markets also offer favourable unit economics for hyperlocal delivery platforms. Industry estimates suggest that breakeven volumes in Tier-II cities require roughly 800 orders per day, compared with approximately 1,300 orders in Tier-I cities, improving the financial viability of expansion into these markets.

Hyperlocal Delivery Becomes a Strategic Layer of India's Digital Commerce Economy -
India's hyperlocal delivery ecosystem is evolving into a critical fulfilment layer supporting the country's broader digital retail transformation. Dark store infrastructure, AI-driven logistics, kirana partnerships, and rapid quick-commerce adoption are collectively reshaping last-mile distribution across urban and semi-urban markets.

As consumer expectations for faster delivery continue to rise and digital commerce expands into new geographic regions, hyperlocal logistics is emerging as a foundational component of India's e-commerce economy.

According to Makreo Research, the long-term trajectory of the market will be shaped by:
• Expansion of dark store and micro-fulfilment infrastructure
• Increasing integration between e-commerce platforms and local retail networks
• Rapid growth of quick commerce across groceries and daily essentials
• Technology-driven logistics optimization through AI and automation
• Rising digital adoption across Tier-II and Tier-III cities
